● Achievements:  
- Joined the company with the target to solve a critical situation in the operations. The company was facing a fast restart in a new location with a lack of workforce, serious quality problems, a heavy backlog of products to rework delaying the shipping of full containers, and overtime double the legal limits.  Production is characterized by a high mix with small production batches and a demand increase. 
Action implemented:   Reinforced the Process Quality by re-defining the inspection scope to reduce the not conforming batches and the products to rework. 
Changed the workflow of the Quality Assurance final inspection, with a priority to inspect the first 4 machines of each production batch, implementing immediate corrective actions to secure the quality of the rest of the batch, hence reworking only the machines produced before the corrective action.
This method set free manpower to increase the production volume and reduce the OT from 55% to 25%. 

- High turnover: most of the new workers leave after just 2-3 weeks. They are agricultural workers not used to industrial work.  
Action implemented:   Changed the training procedure, from 8 days to one day, restricted to the basic safety instructions and the use of the tools. Moved the rest of the training directly to the production line for a single operation for each new worker, supported by the senior worker beside him.  Trying the real work already on the second day, those who cannot get used to it will leave immediately without wasting 8 days of traditional training, and 2-3 weeks of troubles in production.  With better quality control and more stable workers: zero findings at the customer inspections before delivery, and customer claims reduction of 60%.

●  Establish the management systems, KPIs, and operational metrics definition.  
●   Focus the Management Team on Operational Excellence with a logic of Continuous Improvement (CI), using the tools:  LEAN, Six Sigma, Kaizen, 5S, Visual Management, TPM, and Problem-solving techniques.
●  Drive R&D and Engineering to identify areas of product and process improvement/cost reduction.
